The Most Expensive Mistake We've Made as a Software Company

Every company has one. Ours cost us months, a client relationship, and a hard lesson about scope. Here's what happened and the rule we live by now.

The Most Expensive Mistake We've Made as a Software Company

Every company has one: the mistake that keeps you up at night and teaches you more than any win. This is ours.

A few years ago, we took on a project we knew was under-scoped. The client was lovely, the work was real, and we wanted the work. So we smiled, said yes to a price we knew was too low, and told ourselves we'd manage the extra hours quietly.

We didn't. We managed them loudly — a hundred extra hours across the team, nights, weekends, and a deadline we kept inching. The client was happy, which made it worse, because we were subsidizing our own health to make them so.

The project shipped. The client remained a client. But it cost us months of momentum, and it taught us an expensive lesson: generosity with scope is not the same as good business.

The real cost

The worst part wasn't the money. It was that every hour spent on that project was an hour not spent on work that could have been done properly, priced properly, and delivered with pride. We weren't being kind to the client — we were being unfair to the team, and to our other clients.

The rule we live by now

Before we quote, we build the scope honestly and price the real work. If the honest number scares the client away, that's better than the dishonest number scaring us for six months. A project that can't support the work it needs isn't a project worth taking.

We say no to under-scoped work faster than most people say yes. And the projects we do take on — the ones where the numbers are real and the scope is clear — are the ones we do our best work on.

That's the version of "yes" we can stand behind. It's worth more than every project we never should have taken.
